Choosing Your Autonomous Company Stack: A Decision Framework

The tools available for running AI-powered operations have multiplied faster than anyone's had time to evaluate them. Here is how to cut through the noise and pick a stack that actually matches what you're building.

Every week there is a new tool claiming to be the missing piece for autonomous operations. Most of them solve one narrow problem well and create two new problems adjacent to it. The result is that founders building zero-human or low-human companies spend significant time evaluating tools rather than running operations.

This guide cuts through the noise. It covers the five layers every autonomous operation needs, what to look for in each layer, and how to make decisions when the options look equivalent.


The five layers

Every autonomous operation — regardless of what it produces — requires these five things:

  1. Execution — a runtime where agents actually run
  2. Orchestration — something that decides what runs, when, and in what order
  3. Memory — persistent context agents can read and write
  4. Communication — how agents report progress and how humans stay informed
  5. Delivery — how the output reaches whoever needs it

Most stacks fail because they optimise one layer (usually execution, because it is the most exciting) and underinvest in the others. A capable agent with no orchestration layer is a tool you use once manually. An orchestration layer with no memory layer produces agents that repeat the same mistakes forever.


Layer 1: Execution

This is where the agent actually runs. You need a runtime that:

  • Can spin up a Claude (or other model) session
  • Has access to the tools the agent needs (web search, file system, APIs)
  • Handles failures without losing state
  • Runs on a schedule without manual triggering

Options to consider:

NanoClaw — open source, runs Claude agents in isolated containers, built-in scheduler, messaging integrations out of the box. Best for: operations where agents need to run scheduled tasks, access a filesystem, and report to a messaging channel. The self-hosted path requires a VPS and some initial setup; the payoff is full control and no per-execution fees.

Claude Code — the local development environment for Claude agents. Useful for building and testing; not designed for unattended scheduled execution. Use it to author and test agent configs, then deploy to a runtime like NanoClaw for production.

Custom API integration — call the Anthropic API directly from your own code. Full control, no framework overhead, but you build and maintain the scheduler, error handling, retry logic, and tool infrastructure yourself. Worth it if your requirements are unusual; adds months of setup time if they aren't.

Decision rule: Start with NanoClaw unless you have a compelling reason not to. The framework's constraints (container-based isolation, file-based state, message-channel output) are the right constraints for most autonomous operations.


Layer 2: Orchestration

Orchestration answers the question: who decides what the agents do and when?

In simple setups, you are the orchestrator. You send the agent a task prompt and it executes. This works fine for one or two agents doing well-defined jobs. It breaks down when you have multiple agents with dependencies between them — when Agent B needs Agent A's output before it can start, and Agent C needs to run only if Agent B produces a valid result.

Options to consider:

Manual orchestration — you send tasks to agents directly. Zero infrastructure. Works for 1-2 agents doing simple recurring tasks. Does not scale, and removes the "human out of the loop" property you are presumably trying to achieve.

n8n — visual workflow builder, reliable scheduler, good HTTP request support for calling agent APIs. Best for: connecting agents to each other via webhooks and APIs, scheduling multi-step pipelines, integrating with external services (Beehiiv, Slack, etc.). Requires a VPS to self-host. File-based coordination — agents read and write files to signal state. Agent A writes sources.json when done; Agent B polls for that file and starts when it appears. Simple, transparent, no additional infrastructure. Works surprisingly well for linear pipelines. Breaks down for complex branching or parallel execution.

Custom orchestration layer — build your own task queue, dependency graph, and scheduler. Maximum flexibility. Large upfront investment. Only worth it if n8n or file-based coordination genuinely cannot express the logic you need.

Decision rule: File-based coordination for simple linear pipelines. n8n for anything involving external APIs, conditional logic, or more than three agents. Custom only if n8n hits a genuine wall.


Layer 3: Memory

Agents have no memory by default. Each new session starts blank. If you want an agent to know what it did yesterday, what topics it has already covered, or which approach failed last week, you need to give it explicit access to that history.

Options to consider:

Flat files in a shared directory — the agent reads and writes markdown or JSON files. Simple to implement, easy to inspect, works with any agent runtime. Good for: topic logs, decision records, previous output indexes. Limited for: large datasets, fuzzy search, anything requiring structured queries.

Git history — version-controlled files give you a complete history of what the agent produced and when, at no additional infrastructure cost. An agent can read its previous outputs by looking at the file system; a human can review the history via git log. This is the approach we use at AutonomousHQ for content archives.

SQLite — a single-file database that agents can read and write via SQL. Good for structured data: links seen, topics covered, articles published. Runs without a server. A reasonable step up from flat files when you need to query across records.

Postgres / Supabase — full relational database, necessary if multiple agents need to read and write concurrently or if your data volume is significant. Adds infrastructure complexity. Worth it at scale; overkill for most early-stage setups.

Vector database (Qdrant, Pinecone, etc.) — stores embeddings, enables semantic search. Relevant if agents need to find "similar content to X" rather than exact matches. High complexity, high cost, genuinely useful for specific use cases (deduplication, relevance ranking). Not a starting point.

Decision rule: Start with flat files. Move to SQLite when flat files become hard to query. Move to Postgres when you have concurrent write requirements. Add a vector database only when semantic search is a genuine requirement, not a nice-to-have.


Layer 4: Communication

You need to know what your agents are doing without watching them constantly. This layer covers how agents report progress, how you receive alerts, and how humans and agents interact.

Options to consider:

Telegram — fast to set up, reliable delivery, supports channels for one-to-many broadcast. NanoClaw's native integration makes connecting an agent to Telegram straightforward. Good for: operational alerts, draft notifications, daily summaries. The limitation: no threading, so high-volume operations produce a noisy feed.

Discord — better organised than Telegram for complex operations. Multiple channels, role-based permissions, thread support. Useful when you have multiple agents sending different types of messages and want them separated. Requires slightly more setup.

Email — universally accessible, good for summaries and approvals. Poor for high-frequency events (anything firing more than a few times per day). Use email for weekly digests and exception alerts; use Telegram or Discord for real-time operational status.

Slack — the enterprise choice. Better search, more integration options, familiar to most teams. More expensive than the alternatives. Worth it if you're already in Slack or if you're building for a B2B context.

Decision rule: Telegram for simple setups. Discord if you have complex multi-agent operations or want organised channels. Slack if you're selling to enterprises and they need to integrate your agents into their existing workflow.


Layer 5: Delivery

Where does the output of your autonomous operation actually go? The delivery layer is often an afterthought until the operation is producing output and you realise there is no automated path from "agent writes a file" to "output reaches the audience."

For content operations:

Git push to static site — the agent writes a markdown file, commits, and pushes. The site rebuilds automatically on push (Railway, Vercel, Netlify all support this). The full path from agent output to live page takes 1-3 minutes. Zero manual steps. This is our current delivery path at AutonomousHQ.

Webhook to CMS — if you're running a CMS (Ghost, WordPress, Contentful), most have APIs that accept content programmatically. Agents can POST new content directly. This adds a dependency on the CMS API's stability and authentication management.

Decision rule: Git push for maximum simplicity and portability. API integrations when you need features (scheduling, subscriber management, analytics) that a static site doesn't provide.


Putting it together: a starter stack

For most founders building a first autonomous operation:

Total monthly cost: $10-15 for infrastructure, plus API usage. A content operation running five tasks per day costs roughly $15-20/month all-in.


The single mistake to avoid

The most common mistake is picking tools based on what is impressive in demos rather than what is reliable in production. The best stack is the one you can debug at midnight when something breaks — not the one with the most sophisticated architecture diagram.

Start with the simplest version that works. Add complexity only when the simple version hits a real constraint. Most autonomous operations that fail do not fail because they used the wrong database or the wrong orchestration layer. They fail because the agent instructions were not good enough to produce reliable output, and no amount of infrastructure fixes that.
